Stop Paying Twice for Uptime: Six Steps to Cloud Migration for Manufacturers

Manufacturing has veto power on the factory floor. Plant managers and control engineers can stop any IT initiative that introduces an unacceptable risk.1 And everyone from the plant floor to the 50th floor knows that, no matter how exciting a technology may be, it doesn’t make sense to implement if it puts production uptime at risk.
That makes cloud migration harder than you might think. Legacy can be expensive to maintain, but moving systems like enterprise resource planning (ERP) and manufacturing execution systems (MES) can feel even riskier than keeping the status quo. That’s because changing anything directly tied to production can potentially slow down or stop the line.
So, manufacturers keep paying to refresh aging hardware. To keep those on-premises systems running, they’re investing in infrastructure, backup, and disaster recovery. The challenge is keeping those critical systems stable while building a more resilient cloud environment that can eventually replace them. For a while, that means paying for both: maintaining the legacy environment that keeps production running while investing in the infrastructure meant to move beyond it. The longer the transition, the longer you’re paying twice for uptime.
Flip the Script: Put Production First
Production teams have every right to be concerned about modernization plans that put technology innovation above operational risk. In fact, 65% of manufacturing executives ranked operational risk as a first- or second-priority risk they have to address when working on initiatives around smart manufacturing.2
Instead of building the cloud plan first and then asking operations for their approval second, flip the sequence. Bring your key OT stakeholders together from the start to determine what changes production can realistically handle and where downtime would hurt the most. You open the door to may be surprised by what you find: systems that seemed untouchable may have a path forward, while dependencies you hadn’t considered may change the order of the migration entirely. ERP, MES, and other production-dependent systems may need to stay where they are.
The goal is to reduce dependence on legacy systems and improve resilience without placing more risk on the plant floor.
Six Sequencing Steps That Protects the Shift
By putting production risk first, it’s easier to see what to move and when. Even though the specific sequence may vary for each plant, but these six steps can give IT and operations a practical way to start:
Step 1 – Map production-critical dependencies. Bring IT and operations together to look at each shift and decide what can’t go down no matter what. Document data that could affect the manufacturing floor: historian feeds, quality checks, interfaces, and upstream and downstream dependencies.
Step 2 – Start with what the plant won’t feel. Move analytics, data extracts, and reporting workloads first. You don’t need to touch transactional paths or production-control systems to make improvements to visibility and recovery.
Step 3 – Get identity and access in place. Establish consistent identity and role-based access for corporate and plant users.
Step 4 – Move shared services next. Migrate shared services including document management, engineering repositories, collaboration platforms to help improve reliability and support.
Step 5 – Work toward ERP and MES. Start addressing ERP modules and upstream MES components. Validate interfaces in a production-like staging environment before cutover and be sure to have a clear rollback plan.
Step 6 – Modernize closer to the line last. Consolidate historian, analytics, quality reporting, and other appropriate workloads in the cloud while keeping production logic on premises where needed.
